Check and make sure you have the springs in correctly. You may also not have a strong enough main spring.

See, the only thing I did was make it VSC with bucket changer and SC feed tube from an OC setup, didn't mess with the drivetrain and am just lost....

First thing to do when you **** a Phantom up is to take it apart and reassemble. Nine times out of ten, it's only acting up because you put something together wrong.

Just to clarify - you can cock the gun, but it isn't shooting? Or does the gun just not cock?

i would take it apart and make sure everything is screwed on right, and in the right place, valve assembly, springs, etc.

I can cock it, kind of a rough stroke (CCI UC kit installed) and wont shoot yet the 12ie is pierced and not leaking.

Yep do as russc said and dis-assemble then re-assemble.
Watch a video if you have to youve definitely got something put together
wrong inside. Once you get it youll never forget.

but when you cock it, does the bolt lock and hammer lock together or does it mainly just cock back like normal as if it had no air?

If it is the latter, it could be that the pump arm is screwed in too much into the pump handle on the undercocking (if that's possible, i have no experience with undercocking kits.)

I hate taking it apart, PITA, looks I am going to have to. It is rough pump stroke with no air in it and I have to pull the pump handle forward, there is no 'release' after it is pumped in...Make sense?
