With out knowing how your trying to do it. My thoughts are, your pilot hole is too small, not enough lubrication, or not using a bottoming tap. Or a combination of them

I received the collet set today, and although they have a slightly smaller diameter shank, I still do not get the full retraction. but it is closer about 1/32. I think the problem is in my spindle....
