Cocker problem. Help

I have a cocker that I had a pump kit on an I put the pnuems on it today. Tham ram and back block are stuck in the forward position. I've been messing with the acution rod and nothing helps. Once in a while it will move the back block back but no enough to cock it then It will stop working again. What should I do?

try turning up the pressure on the LPR, or adjust your three way rod, it may not be moving far enough forward to actuate the ram.
